The short answer
In Malaysia in 2026, a single automated workflow built by a small agency runs about RM2,000–8,000. A scoped project covering two or three workflows is about RM8,000–15,000. A full department-wide setup is RM18,000–45,000. Ongoing support runs RM500–4,000 a month, and off-the-shelf chatbot software is RM180–1,200 a month. Big-four consulting firms charge RM2,800–5,000 per consultant per day, with engagements starting in the hundreds of thousands.
Those are market ranges collected from published Malaysian vendor pricing in 2026, listed at the end. What you actually pay depends on four things, which we explain below.
What you are really buying
Three very different things get sold as "AI" in Malaysia, and the price gap between them is where most confusion starts.
1. A subscription tool (RM180–1,200 a month)
Chatbot platforms and AI writing tools. You configure them yourself. Cheap, quick, and limited to what the tool does out of the box. Good for a single WhatsApp auto-reply. Useless for anything that touches your accounting system.
2. A built workflow (RM2,000–45,000 one-off)
Someone maps how your business actually runs, connects the systems where your work already lives — WhatsApp, email, AutoCount, SQL Account, Xero, Excel — and builds AI into that path. You own the result. This is where real hours come back.
3. Consulting and strategy (RM2,800–5,000 per day)
Assessments, roadmaps and governance frameworks from large firms. Valuable at 500 staff and up, painful value for money at 40 staff, because you pay for the thinking and still have to pay someone else to build it.
The four things that move the price
- How many systems must talk to each other. One inbox and one spreadsheet is cheap. Email plus WhatsApp plus an accounting system plus an approval step is not. Every connection is work to build and work to keep running.
- How messy your documents are. Clean PDFs from one supplier are straightforward. Twenty suppliers with different layouts, photographed invoices and handwritten notes take far longer to get reliable.
- Where your data is allowed to go. Cloud AI is the cheapest. Stripping personal data before it leaves adds work. Running AI entirely inside your office adds hardware, typically RM24,000–36,000 for a small team.
- Who carries it after go-live. A build with no support plan is cheaper on day one and expensive in month six, when a supplier changes their invoice layout and nobody maintains it.
Recurring costs people forget
- AI usage: roughly RM50–500 a month for a typical SME workload, billed by usage.
- WhatsApp Business API: service replies within 24 hours are free; marketing messages cost around RM0.35–0.42 each.
- Automation platform: RM0 if self-hosted on your own server, or roughly RM90–300 a month on a cloud plan.
- Support: RM500–4,000 a month depending on how much is running.
Budget the recurring side honestly. A RM9,000 build with RM2,300 a month behind it costs RM36,600 in year one, not RM9,000.
How to tell whether it is worth it
Use the staff time it frees, not the technology. Take the people doing the repetitive work, add 28% to their salaries for EPF, SOCSO, EIS and leave, then estimate the share of their time the workflow removes.
A worked example: four staff on RM3,000, spending 60% of their time on data entry and checking, with half of that automated, frees about RM55,000 a year of capacity. Against a RM9,000 build plus RM2,300 a month, that pays back in roughly four months. Two staff on RM2,800 with 50% repetitive work frees about RM21,500 a year — still worth one narrow workflow, not a department-wide project.
One caution that vendors skip: freed time only becomes money if it prevents a hire, removes overtime, or moves people onto revenue work. If your team simply gets less busy, you have bought comfort, not profit. Decide up front which of those three it will be.

Cheaper is not always cheaper
Research on generative-AI pilots found that most produce no measurable profit impact, and that projects bought from specialist vendors succeed markedly more often than internal DIY builds. The common failure is not the technology, it is scope: a general "AI assistant" nobody owns, instead of one narrow task with a number attached.
The cheapest safe way to start is a small, fixed-scope project on your highest-volume task, with the before-and-after measured. If a vendor cannot tell you what number will move, that is the warning sign, whatever the price.
Grants and tax
Malaysia's SME digitalisation grant has covered 50% of an invoice up to RM5,000 in previous rounds, paid through approved providers, but a 2026 intake has not been confirmed — do not build a budget around it. More useful right now: Budget 2026 introduced an Accelerated Capital Allowance covering ICT equipment, software and custom software development fees for spending up to 31 December 2026, and an extra 50% deduction on accredited AI training. Whether your project qualifies depends on your circumstances, so confirm it with your tax agent before you count on it.
What QQ Agora Network charges
- AI Opportunity Audit — RM4,500, half a day on site, five ranked use cases with hours saved and payback. Credited in full if you start a Sprint within 30 days.
- Quick-Win Sprint — from RM9,000, one or two workflows live in about three weeks, with a 30-day fix guarantee.
- AI Operations Package — from RM25,000, three to five workflows plus team accounts, policy and a company knowledge base.
- Private AI — from RM25,000 plus hardware, running entirely inside your office.
- AI Care — from RM2,000 a month.
Third-party costs are billed at cost, with no mark-up. If your numbers do not support a build, we will say so on the call — that is cheaper for both of us than a project nobody can justify later.
